Why this drill works
More youth baseball outs die in the last ten feet before first base than anywhere else: kids slow down, leap, or curve, all trying to arrive carefully at a base the rules let them run straight through. This drill attacks that specific waste with the most motivating tool in coaching, a stopwatch pointed at self-improvement rather than ranking. The beat-your-baseline scoring means the slowest kid on the team can win the day, and the coin-flip finale converts a mechanical habit, the over-the-shoulder glance, into what it really is: the start of taking second base when the defense blinks.
How to coach it
Announce every time like it matters, because to the runner it does; enthusiasm for a 5.9 that used to be a 6.2 is how you build kids who love running. Time honestly and keep the numbers private-ish, read to the runner rather than posted, so the race stays against yesterday’s self. Demonstrate the through-versus-to contrast with your own body at least once; it is the rare coaching point that is audible. And guard the runway clearance personally every session, since the whole drill depends on players trusting they have room to fly.

Equipment

Setup
A home plate area and a first base 60 feet away (shorter for the youngest), with a cone runway extending 15 feet PAST first base and a cone marking the imaginary batter's box. Players line up behind home. Teach the run's four pieces standing still: drop the bat, don't throw it (lay it down as you go, a habit worth building before it matters); run a straight line just outside the foul line; touch the FRONT edge of the base with either foot without leaping or stuttering; and run THROUGH the bag at full speed, breaking down in the runway beyond with short choppy steps and a glance over the right shoulder for an overthrow. State the rule that shocks every beginner: first base is the one base you may overrun, so slowing down to stop on it is giving away the race.
How to run it
- Rep 1-2, walk-throughs: each player walks the full pattern, laying the imaginary bat down, walking the line, stepping the front edge, continuing into the runway, glancing right. The pattern before the speed.
- Rep 3-4, three-quarter speed: same pattern with real running. Watch for the two universal faults: the leap onto the bag (a stutter that costs a full step) and the slowdown before the base. Name them as they appear.
- Timed round 1: full speed, one runner at a time, stopwatch from the coach's GO to the front-edge touch. Announce every time with enthusiasm regardless of what it is, and record them; this is each player's baseline, not a ranking.
- Teaching pause on the finish: demonstrate running THROUGH versus TO the base with two exaggerated reps of your own, and let players hear the difference in the coach's footsteps. Through-the-bag runners hit the base at top speed; to-the-bag runners arrive braking.
- Timed round 2, beat yourself: every player races their own baseline. Beating your number by any margin scores a team point toward a group total; the fastest kid and the newest kid contribute equally.
- Finish with the coin-flip game: runners sprint on GO, and as they reach the runway the coach yells either BALL THROUGH (turn and look right, jog back to first) or SAFE (celebrate). The glance habit gets attached to a decision, which is what it is for.
What success looks like
Times drop from baseline within the session and across weeks, front-edge touches happen at full speed without leaps or stutters, every runner breaks down in the runway rather than at the bag, and the right-shoulder glance appears without prompting by the final round.

Common mistakes
- Slowing to stop on the base like it is second or third. The overrun rule needs saying every session for a month; it contradicts a beginner's instinct to stay safe by staying on the bag.
- Leaping onto the base for drama. The leap is a brake; the stopwatch proves it, so time one volunteer both ways and let the numbers do the coaching.
- The banana route that curves into foul territory then back. Straight-line cones just outside the foul line rebuild the path, and the stopwatch again shows the cost.
Make it easier or harder
Easier: Shorten to 45 feet for the youngest, skip timing in week one so the pattern gets built without pressure, and turn the runway breakdown into a fun statues game.
Harder: Start each rep with a real swing off a tee before running, add the round-or-through decision where the coach calls BASE HIT mid-run and the runner banana-turns toward second instead, or race pairs on parallel lines.
Adapt it to your team
Small roster: Four players cycle quickly with almost no standing around, and each gets five or six timed reps instead of three, which is a better session, not a worse one.
Large roster: Sixteen players run two parallel home-to-first lanes with a parent timing the second lane, merging for the coin-flip finale run as single-file quick reps.
Limited space: Any 60-foot stretch of grass, gym floor, or parking lot works with throw-down bases or chalk; the runway beyond the base is the one non-negotiable piece of space.
Limited equipment: Two objects as bases and a phone stopwatch run the entire drill; cones are nice-to-have for the line and runway but shirts work.
Safety
The runway past first base must be genuinely clear, no bags, balls, fences, or parents within 15 feet, because breaking down at full speed needs room. One runner at a time on the line, next runner goes on GO only.
